The Clear Thinking Handbook
The Biases That Lead Owners to Bad Decisions
Your worst business decisions all seemed obvious at the time.
24 tools that pin down the biases behind an owner's most expensive mistakes, each with a simple safeguard: a sheet, a question, or a calculation. Worked through on one motorcycle dealership.
You get 24 tools to catch anchoring, confirmation bias, overconfidence, attachment, and the rest before they reach a decision, each with a safeguard you can use right away. Plus the Clear thinking spreadsheet, filled in with the example, and 17 templates.
A book explains the method. This handbook puts it to work: the tool, a worked example, and a spreadsheet with your numbers.
One-time payment of $29.00. The order form shows the final amount, with any taxes for your country, before you pay.
Digital delivery: PDF handbook, spreadsheet and access on the Consylion platform.

The supplier suggested a number, so you ordered a little less and felt like you'd negotiated. The department that never made money got one more round of cash, because it had already cost so much. One angry customer, and the rule changed for everyone. Each call felt obvious in the moment. Line them up, and they all miss in the same direction.
THE SPREADSHEET

Use the completed example as a reference and enter your business data in the marked fields. Check the instructions and the calculations before you make a decision.

SOUND FAMILIAR?
Three situations this handbook solves
The supplier's suggested order lands
Before you open it, you fill in the anchor sheet: the last three months of sales, current inventory, target inventory, and the range you'll accept. When the suggestion arrives, the conversation is about the math, not about how much to knock off their number.
One bad case, and you want a new rule
One customer's complaint is all anyone talks about, and you're ready to say never again. You pull the year's records first: how many cases like it, how many went wrong, and what a new rule would take away and protect. Then you decide whether to change the rule or deal with the one case.
A big idea you're sure about
You want to open a second location. You list every condition that has to happen, give each one a chance, and multiply. Now you can set that number next to the confidence you felt, and you know which condition to test first.
INSIDE
What you'll find in each tool
Five parts, one family of mistakes at a time. How judgment goes wrong: the bias map, the swapped question, when to trust your gut, and noise. The numbers that skew the math, from anchoring to mental accounting. Falling for your own idea. Attachment and haste, from escalation of commitment to the month-end discount. Then the safeguards that become routine, ending with a 30-minute monthly review.

- 02The swapped questionCatch the moment your mind answers an easy question instead of the hard one
- 03When to trust your gutThe two conditions for intuition to work: stable rules and fast feedback
- 04Noise among evaluatorsSame case, three people, three numbers: measure how much your team disagrees
Part 2 · Part 2 · The numbers that skew the math
- 05AnchoringWrite down your own number before you hear the supplier's, the customer's, or the manufacturer's
- 06AvailabilityThe case you remember isn't the most common one, so count before you change the rule
- 07Gain or loss, same numberRead the report both ways, against last year, before you react
- 08Regression to the meanA better month tends to follow the worst one, and the scolding had nothing to do with it
- 09Mental accountingEvery department's money and the extra money come out of the same cash pool
Part 3 · Part 3 · In love with your own idea
- 10Confirmation biasGo looking for the data that could prove you wrong
- 11OverconfidenceA range you'd bet on 9 times out of 10, instead of one exact number
- 12The well-told storyEvery extra detail makes the plan more convincing and less likely
- 13The survivor you copyBefore you copy the ones who made it, count the ones who tried and folded
Part 4 · Part 4 · Attachment and haste
- 14Escalation of commitmentWhy owners keep putting more money into what isn't working, and the limit that stops it
- 15Endowment effectWhat you'd pay today for what you already own, holding cost included
- 16The default no one choseWhat runs on autopilot is a decision too: review it once a year
- 17Closing the month at any priceThe last-day discount that costs you the year's margin
- 18What a new owner would doThe question that takes the past out of the room and exposes the decision you keep putting off

- 19Piece-by-piece assessmentSeparate scores before the final opinion, so recurring cases get the same answer
- 20The second estimateEstimate again by another route and average the two
- 21Probability in numbersReplace "likely" with a number the whole team reads the same way
- 22Who gains if you say yesPut your advisor's interests on the table before you decide
- 23The data chosen in advanceMore reports buy confidence, not accuracy: pick five data points
- 24The monthly judgment reviewThirty minutes a month to find the bias that cost the most
Who it's for
It's for you if
- You decide on inventory, prices, investments, and hiring on your own, often by gut feel
- You've paid dearly for a decision that seemed obvious, and you want to know why it went wrong
- Different people in your business quote, appraise, or forecast, and you suspect each one comes up with a different number
- You keep funding a project, a department, or inventory that isn't paying off, because letting go feels like admitting a mistake
- Suppliers, banks, and reps bring you proposals, and you want your own math on the table first
It's not for you if
- You want a decision method with criteria, a matrix, and group decisions. That's The Decision-Making Handbook
- You want to understand your customers' biases when they buy. See The Consumer Behavior Handbook
- You need to keep your emotions in check when you decide under pressure. See The Emotional Intelligence at Work Handbook
- You want to be right every time. This handbook cuts down predictable judgment errors; it doesn't remove risk
Frequently asked questions
Isn't knowing about the biases enough to avoid them?
No. Knowing the name of a bias does little for you in the moment you decide. What protects you is routine: a sheet filled in ahead of time, a question you always ask, the math before the opinion. That's what every tool sets up.
Won't this slow my decisions down?
Only the big ones. Small, reversible decisions still go by gut feel. The safeguards take ten to sixty minutes and are meant for the decisions where a mistake is expensive.
How is this different from The Decision-Making Handbook?
That handbook gives you the method: criteria, a matrix, expected value, and group decisions. This one deals with the judgment errors that get in the way of any method, with a safeguard for each one.
I run a small business and decide on my own. Does this work for me?
Even more so. With nobody to disagree, your bias becomes the company's decision. The second estimate and the new owner question work with just one person.
My business doesn't sell motorcycles. Will this apply?
Yes. The example is a dealership, but every tool has an In your industry box with cases from services, retail and commerce, manufacturing and distribution, and independent professionals.
How long before I see a difference?
The anchor sheet changes your very next order. The piece-by-piece assessment takes one to three months to reduce noise. And the monthly review lets you compare month six with month one.
What do I get, and in what formats?
Each handbook is a PDF of about 100 pages with 24 to 27 tools. Every tool has step-by-step instructions and a worked example. You also get the handbook's spreadsheet in Excel (.xlsx), which opens in Google Sheets too, with the example already filled in. The message, policy, and clause templates are in the Template Kit inside the PDF, ready to copy and adapt. Read it in the member area or download the files.
How do I know if it fits my business?
Each handbook's page shows the problem it solves, who it is for and who it is not for, the full table of contents, sample pages, and the company used in the examples. The examples come from small businesses in several industries, with illustrative numbers. If it is not a fit, you can ask for a full refund within 14 days of your purchase, as described in the Refund Policy.
What is the difference between a handbook, an area set, and the Series?
A handbook solves one problem. An area set brings together every handbook and spreadsheet in one of the 6 areas, for less than the price of 5 single handbooks. The Consylion Handbook Series brings together all 100 handbooks and 100 spreadsheets, for less than the price of 8 single handbooks, and includes the next handbooks in the Series. Products outside the Series, from Consylion Life or Consylion Business, have their own price. They are sold separately and are not part of an area set or the Series.
Do I need to read everything before I start?
No. Each tool works on its own. Open the table of contents, pick the tool for today's problem, and start there. You can also read it cover to cover.
Do I need to know Excel?
The basics are enough: open the file and fill in the marked fields. The formulas are already built, and the handbook's example is filled in for reference.
How do I pay, and when do I get access?
By card or bank transfer, as a one-time payment with no subscription. Once your payment is confirmed, you get access to the member area by email. Approved card payments are confirmed right away. Bank transfers are confirmed when the funds clear. If access does not arrive within 24 hours of confirmation, check your spam folder and write to team@consylion.org.
How long do I have access, and how can I use the files?
Access does not expire, and you can download the files for offline use. The license is individual. You may read the handbooks, print them for your own use, and fill in and adapt the spreadsheet and templates with your company's data. If you are a consultant, accountant, or manager, you may apply the tools with your clients and deliver the result of your work, not the files. You may not share, resell, or distribute the files or the access.
How do support and refunds work?
Support is by email at team@consylion.org, on business days, with a reply within 5 business days. It covers questions about access, files, and payment. It does not include consulting or advice on applying the material to your case. You can cancel within 14 days of your purchase, without giving a reason, and get the full amount back through the payment method you used. Send the request to the same email. The details are in the Refund Policy.
